How to Validate an AI Demand Forecast Before Planners Use It
This tutorial provides a practical validation protocol before an AI or machine-learning demand forecast is allowed to influence inventory, capacity or purchasing decisions.
1. Freeze the evaluation frame
Define the forecast horizon, SKU-location grain, history window and business segments before comparing models. Keep this frame stable so model changes are not confused with data-scope changes.
2. Establish a baseline
Compare the AI forecast against a simple baseline such as seasonal naive or the current planner forecast. A more complex model should not be promoted unless it produces a meaningful improvement on the decisions that matter.
3. Backtest by segment
Evaluate WAPE or an equivalent error metric, forecast bias and service-relevant errors by product family, volatility class and commercial importance. Do not rely only on one portfolio-wide average.
4. Inspect exceptions
Review the largest positive and negative misses. Separate structural errors from one-off events, data defects and known promotions or stock-outs.
5. Define promotion rules
Document which thresholds allow the model to move from experiment to planner-visible recommendation. Include who owns the decision, which segments are excluded and what evidence triggers rollback.
6. Monitor after deployment
Track drift, bias, override frequency and segment-level degradation over rolling windows. A model that initially passed validation should not remain trusted indefinitely.
Validation and failure controls
- Benchmark against a stable baseline.
- Use rolling out-of-sample windows.
- Measure bias as well as absolute error.
- Review critical segments separately.
- Keep an override and rollback log.
